Process
From first architecture decision to production.
Seven phases with explicit outputs and sign-off gates. Promotion to the next phase requires the previous one to pass.
Goals, users, scope and constraints.
We map the system as it exists, the regulation around it and the outcomes that define success — before proposing anything. Stakeholder interviews, estate review and constraint capture.
Output: discovery brief, constraint register, success metrics. Gate: scope and constraints agreed in writing.
Product roadmap, architecture and success metrics.
System boundaries, domain ownership, phasing and risk register. The roadmap sequences value against risk so the riskiest assumptions are proven first.
Output: roadmap, system architecture, risk register. Gate: architecture review sign-off.
UX flows, design system and interface specification.
Every transaction state — pending, rejected, reverted — specified alongside the happy path. Integration contracts versioned and agreed with counterparties.
Output: flows, design system, interface specification. Gate: specification freeze per increment.
Web, backend, mobile and smart-contract engineering.
Small, reviewable increments with continuous integration, documented decisions and threat-model traceability from requirement to test.
Output: reviewed, tested, releasable increments. Gate: review and CI green on every merge.
Security review, QA and performance benchmarking.
All eight quality layers applied with sign-off criteria per gate: contract review, negative-path testing, load validation and release rehearsal.
Output: findings fixed, readiness report. Gate: readiness sign-off with named approvers.
Production rollout, release checks and handover.
Staged rollout with smoke verification, monitoring confirmation and on-call briefing. Runbooks and the handover pack ship with the release itself.
Output: live system, runbooks, handover pack. Gate: production smoke verification passed.
Monitoring, iteration and continued engineering.
We stay through early operation — tuning, iterating and transferring knowledge — until your team runs the system with the same calm we do.
Output: iteration cadence, knowledge transfer. Gate: handover acceptance by your team.
Governance
Gates, not hope.
Every gate has signatories on both sides. No silent promotions.
Each phase produces artifacts a newcomer — or auditor — can follow.
Troubled phases trigger assessment and replanning, not overtime.
